TL;DR: A hotel chain disabled their aggressive callback popup (think Drift or Intercom) without running an A/B test. I was asked to validate the hypothesis retroactively. Verdict: the popup was hurting conversions. Bounce rate in paid traffic dropped 6 percentage points, bookings grew 20-30% (conservative, adjusted for seasonality). Here's how to run this analysis without an A/B test.
I got an unusual request. Not "set up our ads" or "run an audit." Instead: "We disabled our popup in February. We thought it was scaring guests away. But nobody ran a test and nobody documented it. Can you check if it actually worked?"
Interesting challenge. The data was there — the site ran Yandex Metrica (Russia's GA4 equivalent), conversion goals were configured. No A/B test, but a before/after comparison with a seasonality adjustment can still give answers.
Here's what I found.
Step 1. Find the Exact Shutdown Date
First problem — nobody remembered when the popup was disabled. "Sometime in February." No ticket, no Slack message, no commit.
But there was a conversion goal tracking every Envybox interaction. I pulled the timeline:
- Before February 16 — steady ~46 goal completions/day
- February 16 — last day of activity (20 completions)
- After February 17 — silence
Date found: February 16-17, 2026. Analytics knows everything, even when people forget.
Step 2. Compare Before and After
I split the data into two periods:
- BEFORE: January 1 — February 16 (47 days, popup active)
- AFTER: February 17 — March 11 (23 days, popup disabled)
Overall bounce rate: 16.55% → 13.65% (minus 2.9 percentage points).
But averages lie. Breaking down by device:
- Mobile: 17.4% → 14.7% (−2.7pp)
- Desktop: 13.4% → 10.6% (−2.8pp)
- Tablet: 27.9% → 16.8% (−11.1pp)
Tablets won by a landslide. Bounce rate dropped 11 points. Likely reason: on a tablet screen, the popup covered half the content. Users had two options — close the popup or close the tab. Many chose the latter.
Step 3. Is This Just Seasonality?
Fair question. February-March is the start of booking season. Maybe bounce rates dropped because more motivated travelers showed up, not because the popup disappeared.
I checked the same period in 2025 (when Envybox was active the entire time):
February 17 — March 11, year-over-year:
- Desktop: 14.9% (2025) → 10.6% (2026) = −4.3pp. Seasonal improvement in 2025 was ~2.5pp. The clean popup effect is 0.3-1.5pp beyond seasonality. But the absolute bounce level is 4.3pp better than a year ago.
- Mobile: 15.8% → 14.7% = −1.1pp. Smaller effect. On mobile, the popup was either less intrusive or users learned to dismiss it quickly.
Important caveat: paid traffic volumes differ 4-6× between 2025 and 2026 (2025 had a significantly larger ad budget). This affects comparability — different traffic volumes bring different quality profiles. The YoY comparison gives a directional signal, not a precise answer.
Cross-check — organic (search) traffic as a control group. Its quality doesn't depend on ad budgets.
Organic bounce rate: 4.3% (2025) → 5.6% (2026) in the same period. Stable, no meaningful swing. The popup barely affected search users — they arrive with specific intent and tolerate more friction.
Step 4. Paid Traffic — the Biggest Victim
Bounce rate in paid traffic:
- BEFORE: 17.8%
- AFTER: 11.8%
- Difference: −6 percentage points
Year-over-year (same period, Feb-Mar): 16.7% (2025) → 11.8% (2026) = −4.9pp.
Someone clicks an ad. The hotel paid for that click. They land on the site and within seconds get a popup: "Leave your number, we'll call you back!" Instead of browsing rooms and rates, they close the tab. Every bounce like this is wasted ad spend.
Minus 6pp in paid traffic bounce rate is real budget savings.
Step 5. What About Bookings?
Daily averages for key conversion goals:
- Room booking (funnel step 5): ~16/day → ~25/day (+56%)
- Paid orders (CRM): ~82/day → ~90/day (+10%)
- Orders created (CRM): ~105/day → ~105/day (≈0%)
That last number matters. Total orders didn't grow, but the share of paid orders did. Users aren't just starting more bookings — they're completing payment more often. Without the popup, the funnel is cleaner.
+56% in bookings is the raw number. Part of the growth is seasonality (February-March ramp), part is changed ad budgets. Conservative estimate of the clean popup effect: +20-30% in bookings. Can't be more precise without an A/B test.
Two Unexpected Artifacts
Session duration dropped 10%. Average: 287 → 259 seconds. Looks bad at first glance.
But Envybox logged interactions: opening the popup, closing it, typing, clicking. Analytics counted all of this as user activity, inflating session time. After shutdown, the inflation disappeared. Desktop saw the biggest drop (−19%). Tablets, meanwhile, saw session time increase by 8% — users who previously bounced because of the popup now stayed and browsed.
The duration drop isn't a regression. It's deflation of an artificially inflated metric.
Pages per session grew 4.3%. From 4.6 to 4.8. Without an intrusive popup, users calmly browse rooms, rates, photos — exactly what they came for.
What Was Lost
Let's be honest: the popup generated contacts. The Envybox goal logged ~46 completions/day. After shutdown — 3/day. That's 43 fewer daily interactions.
But "goal completion" ≠ "qualified lead." Some were accidental clicks. Some were people who would have called anyway. The standard callback form on the site still works — just without the aggression.
Bottom line: the booking increase (+20-30% conservative) more than compensates for lost popup contacts.
How to Properly Test Website Changes
In this case there was no A/B test — which is exactly why we got an estimate of "+20-56%" instead of a precise number. Here's how it should have been done.
What Is an A/B Test
Traffic is randomly split into two groups. Group A sees the site with the popup, Group B — without. Both groups run simultaneously, under identical conditions. After 2-4 weeks you compare conversions and get the clean effect — no adjustments for seasonality, budget changes, or moon phases needed.
Minimum A/B Test Checklist
- One variable. Change only one thing: popup on or off. Not "disabled popup AND updated the banner AND changed pricing." Otherwise you can't tell what actually moved the needle.
- Sufficient traffic volume. For statistical significance you need at least 1,000 sessions per variant (assuming an expected conversion difference >1%). The smaller the expected difference, the more traffic you need. A site with 200 daily visits will need 10+ days per test.
- Random assignment. Visitors must be assigned to groups randomly. Most testing tools split by a persistent cookie or client ID — each browser on each device gets its own identifier, so the user always sees the same variant. This is the correct approach. What's incorrect is manually splitting by day of week, device type, or traffic source — such groups are inherently unequal.
- Same time period. Both groups must run simultaneously. You can't compare "Monday with popup" vs. "Tuesday without" — day of week affects behavior.
- Pre-selected metric. Before launching the test, decide what you're measuring: bounce rate, bookings, CTA clicks. You can't pick the metric that "looks best" after the test ends.
- Statistical significance ≥95%. Don't stop the test when "you can already see a difference." Early stopping is the #1 cause of false results. Use a calculator (e.g., any online AB test calculator, or the one built into your testing tool).

A/B testing pays off when the change touches a key funnel element (popup, booking form, landing page) and you expect a noticeable behavioral difference.
How to Validate a Hypothesis Without an A/B Test: Step-by-Step
But in reality, half of website changes happen without tests: someone updated a banner, changed a form, disabled a widget. Nobody measured the result. Sound familiar?
Here's the framework I used in this case. It works for any change that affects user behavior.
1. Pinpoint the Exact Date of Change
If the widget fired analytics events — open the goal report and find the day completions stopped. If there were no events, check:
- Commit history in your repository
- CMS or site builder change logs
- Chat threads with your developer or agency
- Google Tag Manager version history
Without an exact date, the analysis falls apart. This is the foundation.
2. Split Data into Before and After
Take at least 2 weeks per period (4-6 weeks is better). Short periods produce statistical noise. Track:
- Bounce rate — the primary friction indicator
- Pages per session — engagement depth
- Conversions — target actions (bookings, leads, purchases)
Always segment by device. In our case, tablets showed −11pp in bounce rate while mobile showed only −2.7pp. The average would have hidden this gap.
3. Check Seasonality with YoY Comparison
Compare the same calendar period from the prior year. If bounce rates also dropped in February-March 2025, part of your 2026 effect is seasonal.
Estimation formula:
Clean effect = (2026 change) − (2025 seasonal change)
Example from this case: desktop bounce rate dropped 2.8pp (2026), seasonal decline in 2025 was 2.5pp. Clean effect ≈ 0.3pp. But the absolute level is 4.3pp better than a year ago, meaning the cumulative impact is real — it just built up gradually.
4. Find a Control Group
The ideal control group is a traffic segment unaffected by the change. For popups, that's usually:
- Organic search traffic — users with specific intent, less sensitive to interruptions
- Direct traffic from repeat visitors — if you can isolate it
If the control group is stable while the experimental group (paid traffic) improved — it's not just the season.
5. Account for External Factors
What else changed during the same period?
- Ad spend (in our case — cut by 4-6× YoY)
- New campaigns or channels launched
- Other site changes besides the popup
- Promotions, holidays, events
Every unaccounted factor is a hole in your conclusions. List them explicitly, even if you can't quantify the impact.
6. Report a Range, Not a Single Number
Without an A/B test, you get an estimate with uncertainty. State the bounds:
- "Bookings grew 56%" — misleading
- "Bookings grew 20-56%; conservative estimate adjusted for seasonality is +20-30%" — credible
An honest range builds more trust than a single impressive number.
